A client review should contain a decision
The Accidental Salesman Editorial Desk · 2 min read · Published 15 October 2026

Quarterly reviews can become ceremonial presentations of activity. The supplier lists meetings, documents and milestones; the client acknowledges the effort; both return to work with little changed.
Begin with the decision the review should support. Continue the approach, adjust scope, resolve a dependency or prepare a new phase. The evidence presented should help make that decision rather than demonstrate how busy the team has been.
Revisit the original purpose. Has the business context changed? Are the expected benefits still relevant? A project can remain on schedule while becoming less useful because the client's priorities have moved.
Discuss the work the client must do as well as the work you have delivered. Benefits often depend on adoption, internal decisions or operational changes outside the supplier's direct control. State those dependencies without using them as a blanket excuse for poor performance.
Make disagreement visible. If the supplier thinks progress is good and the client does not, investigate the difference in expectations or evidence. A review designed to avoid discomfort is unlikely to prevent a difficult renewal later.
End with a short decision record: what changes, who owns it and when it will be reviewed. A useful client review reduces uncertainty and improves the next period of work. It does not need a large slide deck to do so.
Put it to work
A practical next step
Replace the opening activity summary with three questions: what has changed, what evidence matters and what decision is needed? Keep the activity record as supporting material.
Proposed practice, not a completed experiment. Illustrations are not client testimony.
